The smart route to a million heat pumps

The challenge: making an impact in a slow-moving market

When brothers Bas and Marijn founded Quatt in the summer of 2021, they weren't looking for a conventional career. They were trying to solve an enormous problem. Heating is responsible for a fifth of all CO2 emissions, yet the industry was dominated by traditional players and slow to change. Customers were left with unanswered questions, and installation capacity couldn't keep up with demand. The brothers knew the industry needed to move much faster if the energy transition was going to succeed, and they were prepared to bet everything on that belief.

The approach: focus, standardisation, and full ownership of the customer journey

In two years, Quatt grew to 110 employees, real growth, but the kind that brings real growing pains with it. To keep the whole team aligned and avoid getting lost in day-to-day operations, Quatt implemented the Scaling Up methodology.

  • A one-page plan with a clear destination. The team built a One-Page Strategic Plan around a single, unmistakable goal: install 1 million heat pumps by the end of 2030.
  • A steady meeting rhythm. To stay agile without losing focus, the whole team, in person and online, reviews progress against monthly and quarterly goals every two weeks.
  • Full ownership of the customer journey. Rather than just manufacturing or just installing, Quatt chose to own the entire process, creating a tight feedback loop between field technicians and the R&D team.
  • An outside coach. A coach worked with the leadership team to help them stay above the day-to-day operations and make sharper choices. “The hard part,” Bas said, “is saying no to 99 other things.”

The result: scalable growth at a disruptive price

The structure paid off, both in the numbers and in how the company runs day to day:

  • Explosive growth. From a small team to 110 people, installing more than 100 heat pumps a week.
  • A real efficiency edge. By standardising processes like sales and work preparation, Quatt now runs tens of percent cheaper than its direct competitors.
  • Real synergy. Sales, supply chain, and logistics now move in sync, putting the company in a position to grow tenfold again without growing headcount at the same rate.

Scaling Up gave Quatt the structure to turn a huge ambition into a repeatable process, without losing the entrepreneurial flexibility that got them there in the first place.
